Any agency can build a spreadsheet showing SEO returning ten times its cost. The inputs are the whole game, and optimistic inputs turn a projection into a sales tool. Here's why credible SEO forecasting is a range, not a promise, and what to trust instead of a confident number.

Why the confident forecast is a red flag
A forecast multiplies assumptions: this much traffic, this ranking, this click-through rate, this conversion rate. Nudge each one up a little and the output doubles. When a provider shows you a precise, impressive number, they've usually chosen the inputs that close the deal, not the ones most likely to be true.
What SEO genuinely can't predict
Nobody controls Google's algorithm, your competitors' investment, or how contested a term becomes over the next year. Rankings are relative. You can do everything right and a competitor can do more. Honest forecasting acknowledges that uncertainty rather than pricing it out of the spreadsheet:
- Algorithm changes nobody sees coming.
- Competitors investing more than you modelled.
- Seasonality and demand shifts in your market.
- How long indexing and evaluation actually take.
What to trust instead
Not a number. A method and a track record. A ranged estimate with its assumptions written out and labelled conservative. Leading indicators you can watch move month to month. And sourced, dated evidence of what the same work produced elsewhere. That's the honest version of 'what can I expect'. Less satisfying than a confident forecast, and far more reliable.
